We are thinking about making our first sales hire and I wanted to actually understand how to hire a salesperson properly before assuming it works the same as hiring for any other role. Here is what I have pieced together so far, would appreciate anyone correcting me or adding context.
One of the biggest early mistakes is hiring a salesperson before the founder has actually sold the product themselves enough to understand what a repeatable sales process even looks like. Founder-led sales seems to matter a lot early on, not because founders are necessarily better salespeople, but because they can adapt the pitch, understand objections firsthand, and feed that directly back into the product.
A lot of experienced founders and investors seem to recommend waiting until there is at least some repeatable pattern to the sales process before bringing someone in to scale it.
When it does come to hiring, there seems to be an important distinction between hiring someone who is good at closing warm leads versus someone who can actually generate their own pipeline from a cold start. Compensation structure also comes up a lot, getting the balance right between base salary and commission seems to matter more at this stage than at a larger company, since a very commission heavy structure can attract the wrong kind of candidate if the product and sales process are not mature enough yet.
What I am still trying to understand is how to actually evaluate a sales candidate properly when the founder has limited experience in sales themselves.
Has anyone here actually made their first sales hire? Curious what worked, what you wish you had done differently, and how you knew it was actually the right time to hire.
